Technical & Commercial Diligence
Assess products, technology stacks, unit economics, market claims, and execution risk before capital commits.
You get: a clear read on where the real risk sits - in a form your IC can act on.
I'm Sam Fitz-Roy - co-founder at NRN, first employee at CleanPeak Energy. Technical and commercial advisory for energy startups, investors, and operators: DER, VPPs, energy data, metering, retail mechanics, and grid constraints.

01 // Capabilities
Assess products, technology stacks, unit economics, market claims, and execution risk before capital commits.
You get: a clear read on where the real risk sits - in a form your IC can act on.
Diagnose underperformance across solar, storage, VPPs, telemetry, and operating data.
You get: the actual constraint on yield - not another dashboard that proves nothing.
Shape roadmaps, market entry, and technical architecture across VPPs, DERMS, and energy data infrastructure.
You get: build-versus-buy calls and an architecture that survives contact with AEMO, DNSPs, and real devices.
Pressure-test product economics and asset value frameworks for scale.
You get: a model where the wholesale, network, tariff, and metering assumptions hold up under diligence.
02 // Fit Check
Not the best use of me
Generic GTM, sales process, hiring plans, or fractional-CTO work where the hard problem isn't energy-market, asset, or data complexity. If that's the job, I'll tell you on the first call and point you elsewhere.
03 // Proof
A multi-state residential solar-and-battery portfolio needed to turn connected devices into dependable market revenue. I built the dispatch framework and the scoring and benchmarking system that ranks sites, fleets, and OEM pathways by value and reliability - so capital and dispatch decisions follow the data, not the easiest sites.
Outcome: Identified a vendor-change pathway worth a 60% revenue uplift across the fleet.
Fleet performance is notoriously hard to see at scale. I designed an AI-powered asset management platform - telemetry, automated alerting, benchmarking, and performance packs - that lets one operator see, triage, and prioritise across hundreds of sites.
Outcome: Faults surfaced in under 24 hours, predictive maintenance in place, and time spent on asset management cut by 90%.
An installed solar plant was underperforming - but the operator couldn't prove it. I built a data model that mirrored the contract itself, turning suspicion into evidence the counterparty couldn't argue with.
Outcome: The owner was compensated with a system expansion at no cost.
04 // The Operator
I've spent eight years building distributed energy companies from zero. First employee at CleanPeak Energy, where I built the forecasting, billing, and fleet monitoring systems behind 50+ MW of behind-the-meter solar. Then co-founder and Head of Technology, Data & VPP at NRN, where I built the platform - telemetry to dispatch to retailer economics - that carried a national rollout and a $67M+ Series A.
I've selected the hardware, architected the VPP telemetry stack, pitched the retailers, and answered the diligence questions myself. The advice comes from having done the work, not from a framework.
Alongside advisory, I'm open to the right founding or senior operating role - where the hard problem is energy-market, asset, or data complexity.
05 // Process
01
A deck, model, data export, or problem statement is enough. I work best on specific technical and commercial bottlenecks.
02
Within 48 hours I'll tell you whether I can move the needle, and what it takes. If I'm not the right fit, I'll say so.
03
Typically a fixed-scope sprint (diligence, diagnostic, dispute analysis) or a monthly advisory retainer.
06 // Intake
A deck, model, data export, or problem statement is enough to start. I work best when solving specific technical and commercial bottlenecks.
